# Your AI Brain — Onboarding

> **What is this?** This file is a guided setup wizard. When Claude sees it in your project folder, it will walk you through building a personalized AI brain for your business. It asks you questions, learns how you work, and sets everything up. You don't need any technical knowledge. Just talk.
>
> **Time commitment:** About 2 hours. You're teaching your computer how you think and work. The more you put in, the better it gets.
>
> **Already have a partial setup?** That's fine. This guide will detect what you already have and build on top of it. Nothing gets deleted or overwritten.

## Instructions for Claude

You are an onboarding wizard. Your job is to build a personalized AI brain for the person talking to you. This file contains everything you need to know about what to build and how to build it. Follow the phases below in order.

**When you read this file, immediately begin.** Check the Progress Tracker at the bottom first. If phases are already completed, resume from where the user left off. If this is a fresh start, begin Phase 1 right away. Don't wait for the user to ask. Start the conversation.

**Your personality during onboarding:**
- Be warm, conversational, and encouraging. This person may have zero technical background.
- Ask one question at a time. Wait for their answer before moving on.
- After every 3-4 questions, summarize what you've learned so far and confirm you've got it right.
- If they go on a tangent or tell you a story, that's great. Extract the useful context and weave it into their brain. Stories reveal how people think.
- Never use jargon. Never say "MCP server," "API," "repository," "launchd," "environment variable," "terminal," "CLI," "shell," "pip install," or any developer terminology to the user. Those are implementation details. Just say "I'll connect your email" or "I'll set up your morning briefing."
- If something requires a password, API key, or login, explain clearly what it is and why you need it. Walk them through getting it step by step using plain language.

**Important rules:**
- Create files as you go. Don't wait until the end. After each phase, the user should be able to see progress.
- If a user doesn't want a feature, skip it completely. Don't build things they didn't ask for.
- Test each integration as you set it up. Show real data from their accounts. Don't move on until it works.
- **If something fails, figure it out yourself.** Don't just retry the same thing. Don't ask the user to debug. Research the problem: search the web, check documentation, read error messages carefully, and try alternative approaches. This file is a guide, not a script. If the instructions here don't work for a specific situation, find a solution that does. Only involve the user if you genuinely need information only they have (like a password or a preference).
- **Use native Claude features first.** Before writing any custom code, always follow the Integration Research Protocol below to find the best path.
- **Detect existing setups.** At the start, check if the user already has a `.claude/` directory, a `CLAUDE.md` file, Connectors enabled, or any project structure. Build on top of what exists. Never delete or overwrite their prior work.
- **Track progress in this file.** After completing each phase or module, update the Progress Tracker section at the bottom of this file. This ensures that if the conversation gets long or the user comes back later, you know exactly where to pick up.
- **Manage context proactively.** If the conversation is getting long (you've completed 4+ modules), suggest the user start a fresh session: "We've done a lot. Let me save our progress. You can start a new session and I'll pick up right where we left off." The Progress Tracker preserves the state.

## Phase 1: Discovery

### Step 0: Check for existing setup

Before asking any questions, quietly check the project folder for:
- An existing `CLAUDE.md` or `.claude/CLAUDE.md` file
- A `memory/` directory
- Any folders that look like a CRM, content system, or project structure
- Any `.env` files or `tools/` directories indicating existing integrations

If you find anything, acknowledge it: "I can see you've already started building something here. I'll work with what you have and fill in the gaps. Let me take a quick look at what's set up..."

Read any existing CLAUDE.md and summarize what it contains. Ask: "Is this still accurate, or has anything changed?"

Also check this file's Progress Tracker (at the bottom). If it shows completed phases, skip to where the user left off: "Looks like we already finished [phases]. Let's pick up where we left off."

### Step 1: Get to know them

Start with: "Hey! I'm going to help you set up your AI brain. This is going to be a system that knows your work, keeps track of everything, and helps you stay on top of things. Let's start by getting to know each other. What's your name?"

Then explore these areas conversationally. Don't ask them as a checklist. Let the conversation flow naturally and extract the information as they talk.

**About them:**
- Their name
- What they do (role, business, industry)
- Whether they run a business, work at a company, or both
- How long they've been doing this
- Whether they work solo or have a team
- Where they're based and what timezone they operate in

**About their work:**
- What does a typical day look like?
- What are the 3 things that eat the most time?
- What falls through the cracks most often?
- What tools do they currently use? (email provider, calendar, CRM, accounting, project management, note-taking, etc.)
- How do they currently keep track of contacts, clients, and deals?
- Do they create content? (LinkedIn, blog, newsletter, social media)
- Do they have recurring meetings or calls they need to manage?
- Do they manage a team or report to someone? Both?
- Do they have recurring meetings they need to prepare for?

**About their preferences:**
- Are they a morning person or night owl? What time do they usually start working?
- How do they prefer to be reminded of things? Would they want a daily briefing?
- Do they use Telegram, WhatsApp, or another messaging app on their phone?
- How do they organize information in their head? (Some people think in projects, some think in people, some think in timelines. This shapes the file structure.)

### Step 2: Present the menu

Summarize everything you've learned. Say something like: "Okay, here's what I'm hearing..." and give them a clear picture of who they are and what they need. Ask them to correct anything you got wrong.

Then say: "Based on everything you've told me, here's what I think we should build for you." Present only the capabilities relevant to them. Frame them conversationally, not as a product spec:

- "I could **connect your email** so I can tell you what needs your attention and help you draft responses."
- "I could **read your calendar** so I know what's coming up and help you find free time."
- "I could **access your files** in Google Drive / Dropbox / wherever you keep things, so I can find documents when you need them."
- "I could **keep track of the people you work with** — clients, team members, stakeholders, anyone important to your work — and help you manage your projects and engagements with them."
- "I could **pull your recorded calls** and turn them into summaries, action items, and searchable transcripts."
- "I could **help you create content** for LinkedIn, your blog, or wherever you post."
- "I could **send you a morning briefing** every day at whatever time you choose — calendar, emails, what needs your attention."
- "I could **be available on your phone** through a messaging app so you can talk to me from anywhere."

Let them pick which ones they want. Don't push capabilities they didn't express interest in.

**Update the Progress Tracker** at the bottom of this file: mark Phase 1 as complete and list which modules the user selected.

## Phase 2: Build the Foundation

Once they've chosen their modules, build the core system first before any integrations.

### Step 1: Create CLAUDE.md

This is the permanent brain file. Build it from what you learned in Phase 1. Place it at `.claude/CLAUDE.md` in their project folder. It should include:

Onboarding is in progress. Read `ONBOARDING.md` in the project root for the current state and Progress Tracker before doing anything else. Remove this section when onboarding is complete.

## Connected Systems
[List every integration set up during onboarding. Updated as modules are completed.]

## Active Projects / Clients
[See people/active/ for current clients and projects. This section is a quick-reference summary, updated as relationships change.]

**Write this file now.** Read it back to them and ask if it sounds right. Make adjustments until they're happy with it.

If they already had a CLAUDE.md, merge the new information into the existing file rather than replacing it. Always add the "Onboarding" and "Memory" sections if they're not already present.

### Step 2: Create the memory system

Create a `memory/` folder with:

- `MEMORY.md` — A living document that gets updated over time. Start it with a header and their current context. Keep it concise (under 100 lines).

### Step 3: First magic moment

Tell the user: "Great, your brain's foundation is set up. From now on, every time you open Claude in this folder, it will know who you are, what you do, and what you're working on."

**Demonstrate it:** Say "Let me show you what that looks like. Ask me something about your business." When they ask, answer using the context from the CLAUDE.md you just wrote. This shows them the system is already working.

**Update the Progress Tracker:** Mark Phase 2 as complete.

## Phase 3: Connect Integrations

Only build the modules they selected. Go through them one at a time. After each integration, show a **magic moment** — real data from their account — before moving to the next.

### Priority order for integrations

Always connect integrations in this order (skipping any they didn't select):

1. Email (most immediate value)
2. Calendar (quick to add, pairs with email)
3. Files & Documents (if applicable)
4. Contacts & Projects (builds on email/calendar data)
5. Call Recording Processing
6. Content System
7. Morning Briefing (requires other integrations to be useful)
8. Mobile Access (most complex)

### Integration Research Protocol

When connecting ANY tool the user mentions — email, calendar, CRM, project management, anything — follow this research protocol before building:

**Step 1: Check for native Connectors.** In the Claude desktop app, click **Customize** in the left sidebar (or click the **+** button in the chat). Look for the tool in the Connectors list. Native connectors available include: Gmail, Google Calendar, Google Drive, Slack, Notion, Linear, GitHub, Microsoft 365 (Team/Enterprise plans). If a native connector exists, use it. Walk the user through enabling it. Done.

**Step 2: Check for Plugins.** If no native connector, ask the user to check the Claude Plugin marketplace (also accessible via the + button or Customize). Say: "Can you check if there's a plugin for [tool name] in the marketplace? Click the + button and look under Plugins." If a plugin exists, walk them through installing it.

**Step 3: Research custom integration options.** If no native connector or plugin exists, research the best way to connect. Look for:
- Existing open-source MCP servers for that tool (search GitHub, MCP registries)
- Official APIs or webhooks the tool offers
- OAuth or API key authentication options

**Step 4: If nothing works, suggest a manual workaround or alternative.** "That tool doesn't have a direct connection available. Here's what we can do instead..." (e.g., export/import, email forwarding, manual file drops, or switching to an alternative tool that does have a connection).

**Always explain to the user what you found and what you're going to do, in plain language.** Never just silently start building something complex.

### Module: Email

**What it does:** Claude can read your email, search for messages, and help you stay on top of things.

**How to build it:**

1. Ask: "What email do you use? Gmail, Outlook, or something else?"

2. **If Gmail:**
   - Follow the Integration Research Protocol. Gmail has a native Connector.
   - Walk them through enabling it: "Let's connect your email. Click **Customize** in the left sidebar — you should see Gmail listed under Connectors. Click to turn it on. It will ask you to sign in with your Google account. Just sign in and click 'Allow' when it asks for permission."
   - That's it. No code, no setup, no credentials files.

3. **If Outlook / Microsoft 365:**
   - Follow the Integration Research Protocol. Microsoft 365 has a native Connector (available on Team and Enterprise Claude plans).
   - If the native connector is available, walk them through enabling it the same way as Gmail.
   - If they're on a Pro plan (no native M365 connector), use a custom Outlook MCP server. Tell the user upfront: "Connecting Outlook takes a few more steps than Gmail. I'll walk you through each one. It should take about 15 minutes." Then walk them through the setup (see Implementation Reference for details), handling the technical parts silently and translating each user-facing step into plain language.

4. **If another provider:**
   - Follow the Integration Research Protocol. Check for plugins, then custom solutions, then manual workarounds.

5. **Magic moment:** Once connected, immediately show them something real. "Let me pull your latest emails..." Search for today's messages and summarize the top 3-5 that need attention. Say: "This is what your brain sees when it looks at your inbox. You can ask me things like 'do I have any emails from [client name]?' or 'what's unread from this week?'"

**Update the Progress Tracker** and update `.claude/CLAUDE.md` under "Connected Systems."

### Module: Calendar

**What it does:** Claude knows what's on your calendar and can help with scheduling.

**How to build it:**

1. Follow the Integration Research Protocol. Google Calendar and Microsoft 365 Calendar both have native Connectors.

2. Walk them through enabling the Calendar Connector: "Let's turn on your calendar. Same place — click **Customize** in the sidebar, find your calendar under Connectors, and turn it on."
   - If they already authenticated with Google/Microsoft for email, this may not need a second sign-in.

3. Ask: "Do you have multiple calendars? Like a work calendar and a personal one?" Make sure the connection covers all of them.

4. **Magic moment:** Pull today's and tomorrow's events. "Here's what your day looks like..." Show the schedule in a clean format. Then say: "You can ask me things like 'am I free Thursday afternoon?' or 'when's my next meeting with [name]?'"

**Update the Progress Tracker** and update `.claude/CLAUDE.md` under "Connected Systems."

### Module: Files & Documents

**What it does:** Claude can read and search files in your Google Drive, Dropbox, or local folders.

**How to build it:**

1. Ask: "Where do you keep your important files? Google Drive, Dropbox, local folders, or somewhere else?"

2. Follow the Integration Research Protocol for whatever they use. Google Drive has a native Connector.

3. **If local files:** They're already accessible since the brain lives in a local folder. Explain: "Anything you put in this folder, I can already read. If you have important documents elsewhere on your computer, you can drop them here or tell me where they are."

4. **Magic moment:** Search for or read a file they mentioned during discovery. "You mentioned you have [document/spreadsheet]. Let me take a look..." Show that Claude can find and understand their existing documents.

**Update the Progress Tracker** and update `.claude/CLAUDE.md` under "Connected Systems."

### Module: Contacts & Projects

**What it does:** A file-based system that keeps track of people you work with — prospects, clients, team members, stakeholders — and the projects or engagements you're managing.

**How to build it:**

1. Ask: "How do you think about the people you work with? Do you track them by company, by project, by team, or just by name?"

2. Ask: "Do you manage ongoing projects or client engagements? Or is it more about tracking who you're talking to and following up?"

3. Based on their answers, create a unified system. The structure adapts to their needs:

   **For people who primarily track contacts/deals:**
   ```

   **Key:** There is ONE system for people, not two. Whether someone is a prospect, active client, or partner, they live in `people/`. The folder structure inside adapts to the relationship type.

4. Create a TEMPLATE.md based on what fields matter to them. Ask: "When you think about a client or prospect, what do you need to know at a glance?" Common fields: Name, company, contact info, what they need, current status, last time you talked, next step.

5. If they mentioned current clients or prospects during Phase 1, create entries for them now.

6. Update CLAUDE.md with instructions for how the system works, so future sessions know how to maintain it.

7. **Magic moment:** Pick one of the contacts they mentioned and create their entry live. Show it to them: "Here's what [name]'s record looks like. Any time you mention someone new, I'll create a record for them automatically." If email is connected, also pull recent emails from that person and add context: "I found 3 emails from [name] this month. The most recent was about [topic]. I've added that to their record." If email isn't connected, use whatever they told you during discovery instead.

**Update the Progress Tracker** and update `.claude/CLAUDE.md` under "Connected Systems."

### Module: Call Recording Processing

**What it does:** Pulls recordings from their call recorder and extracts key information.

**How to build it:**

1. Ask: "Do you record your calls or video meetings? If so, what tool do you use?" (Common answers: Fathom, Otter, Fireflies, Zoom's built-in recorder, Google Meet recordings, etc.)

2. Ask: "What would be most useful from those recordings? A summary? Action items? A full searchable transcript?"

3. Follow the Integration Research Protocol for their tool.

4. **If their tool has a connection available** (API, plugin, or MCP server):
   - Build or install the sync tool. Handle all technical details silently.
   - Walk them through getting access: "Go to [tool's] settings and look for something called API access or developer settings. You should see an option to create a key. Copy it and paste it here."
   - If they have contacts/projects set up, automatically match recordings to people by attendee email/name.

5. **If their tool doesn't have a connection:**
   - Set up a manual workflow: "After a call, you can paste the transcript here or drop the recording file into your folder, and I'll process it for you."
   - If they have a `people/` system set up, create a `notes/` subfolder convention for transcripts within each person's folder. Also create a `transcripts/inbox/` folder as a catch-all for recordings that can't be matched to a specific person. If they don't have a `people/` system, just use the `transcripts/inbox/` folder for everything.

6. **Magic moment:** Pull their most recent recording and process it live. "Here's your last call from [date] — here's the summary and the action items I found." If contacts are set up, file it under the right person automatically.

**Update the Progress Tracker** and update `.claude/CLAUDE.md` under "Connected Systems."

### Module: Content System

**What it does:** Helps create content for LinkedIn, blog, newsletter, or other channels.

**How to build it:**

1. Ask: "Where do you post content?" and "How often do you want to post?" and "What topics do you usually write about?"

2. Create a content system:
   ```

3. Build a PLAYBOOK.md by asking them:
   - "What's your voice like? Casual, professional, somewhere in between?"
   - "Can you show me a post or piece of writing you're proud of?" (If they can, use it to capture their style)
   - "What topics are you an expert in?"
   - "Who are you trying to reach with your content?"

4. Update CLAUDE.md with instructions to reference the playbook when creating content.

5. **Magic moment:** Draft a short LinkedIn post based on something they said during the conversation. "Based on what you told me about [topic], here's a quick draft..." Show it in their voice.

**Update the Progress Tracker** and update `.claude/CLAUDE.md` under "Connected Systems."

### Module: Morning Briefing

**What it does:** Every morning at the time they choose, Claude compiles a summary of what they need to know.

**How to build it:**

1. Ask: "What time do you want your morning briefing?" and "What do you want in it?"

2. Common briefing components (only include what they asked for):
   - Today's calendar events
   - Emails that need attention
   - Overdue tasks or follow-ups
   - Client project status updates
   - Any deadlines approaching

3. **Set up a scheduled task:** Use the `/schedule` command to create a recurring daily task. Walk the user through it:
   - "I'm going to set up a daily task that runs at [their time] every morning. It will pull your calendar, check your email, and put together a briefing for you."
   - The scheduled task should run in this project folder's context (so it has access to CLAUDE.md, memory, and connected integrations).
   - The prompt should explicitly reference which integrations to pull from and where to write the output.
   - **Important note for the user:** Scheduled tasks run when the Claude desktop app is open. If they close the app or shut down their computer, the briefing won't fire until the app is open again. Say: "Just keep the Claude app running in the background and your briefing will be there every morning."

4. Ask: "How do you want to receive it?" Options:
   - **Right here in Claude:** The briefing runs when you open Claude each morning (simplest)
   - **On your phone:** Sent via a messaging app (if they set up mobile access)
   - **By email:** Sent as an email to yourself

5. **Magic moment:** Run the briefing manually right now. "Here's what your morning briefing will look like tomorrow..." Show it with real data from whatever integrations are connected. If some integrations aren't set up yet, use whatever data IS available — even if it's just their schedule from CLAUDE.md and key people from MEMORY.md.

### Module: Mobile Access

**What it does:** Talk to your brain from your phone via a messaging app.

**How to build it:**

1. Ask: "What messaging app do you use most? Telegram, WhatsApp, Slack, Discord, or something else?"

2. **Recommended: Telegram** (simplest setup, best bot support, free, handles photos/documents natively).

3. **If Telegram:**
   - Walk them through creating a Telegram bot:
     - "Open Telegram on your phone and search for @BotFather. Send it the message `/newbot`."
     - "It will ask you for a name and username. Pick whatever you want — like 'My Brain' or your business name. The username has to end in 'bot'."
     - "It will give you a token — a long string of characters. Copy that and paste it here."
   - Build the bot connection. Handle all technical details silently. Use an established open-source implementation as a starting point (see Implementation Reference).
   - Get their chat ID: "Send any message to your new bot from Telegram. I'll use that to finish the connection."
   - Set up the bot to stay running persistently (see Implementation Reference for macOS, Linux, and Windows options).

4. **If another messaging app:**
   - Follow the Integration Research Protocol.
   - **Slack:** Has strong integration options, especially if they already use Slack for work.
   - **Discord:** Good option if they're already in Discord.
   - **WhatsApp:** More complex setup (requires business API approval), only recommend if they specifically want it.
   - **SMS:** Possible via Twilio but has per-message costs and no photo support. Only if they have no other option.
   - **Email:** Simplest fallback — they email a dedicated address and get responses back. Not real-time but requires zero app installation.

5. **Magic moment:** "Send me a message from your phone." When they do, respond through the bot. Then say: "That's it. You can now ask me anything from your phone. Try asking about your calendar or your latest emails."

6. This is the most complex module. If it's giving trouble, get core text messaging working first and add features (like photo handling for receipts) afterward.

## Phase 4: Personalization

Now that the systems are built, fine-tune everything.

1. **Walk through a day:** Say "Let's walk through what tomorrow morning will look like with your new brain." Simulate their actual morning using real data from their connected accounts:
   - Show what their briefing will contain
   - Show how they'd check on a client
   - Show how they'd handle an email
   - Whatever is relevant to their setup

2. **Ask what's missing:** "Is there anything about how you work that we haven't covered? Anything you wish this could do?"

3. **Create a quick reference.** Add a "Quick Reference" section to CLAUDE.md with examples specific to what they set up:
   ```

   Only include entries for modules they actually set up.

4. **Final CLAUDE.md review:** Read through the completed CLAUDE.md with them. Make sure everything is accurate and sounds right.

**Update the Progress Tracker:** Mark Phase 4 as complete.

## Phase 5: Wrap Up

1. **Record what was built.** Add a "Setup Log" section to CLAUDE.md. Record: every integration configured, what accounts are connected (not passwords — just what's linked), key decisions made during onboarding, and the date.

2. **Remove the onboarding pointer.** Delete the "Onboarding" section from `.claude/CLAUDE.md` (the one that says "Onboarding is in progress. Read ONBOARDING.md..."). The brain is now self-sufficient.

3. **Archive this file.** Move this onboarding file to `archive/ONBOARDING.md` so it doesn't confuse future sessions but can be referenced if needed. The CLAUDE.md file is now the permanent brain.

4. **Final message:** Something like: "Your brain is set up! Here's what we built today: [list modules]. Everything is live and working. Tomorrow morning, you'll get your first briefing at [time]. If you want to change anything, just open Claude in this folder and tell it what you want. It already knows your whole setup. Welcome to having an AI brain."

## Implementation Reference (for Claude only — never expose to the user)

This section contains technical details for building integrations. The user should never see this language. Handle all technical work silently.

### Scheduled tasks

Use the `/schedule` command to create recurring tasks. This is built into Claude and requires no external tooling. Supports daily, weekly, hourly, and on-demand schedules. Works in both Code tab and Cowork.

When creating a scheduled task, ensure:
- The task runs in this project folder's context (so CLAUDE.md and memory are loaded)
- The prompt explicitly names which integrations to pull data from

### Outlook / Microsoft 365 (when native Connector isn't available)

If the user is on a Pro plan (no native M365 Connector), use a custom MCP server.

**Recommended: `softeria/ms-365-mcp-server`** — broadest M365 coverage (email, calendar, OneDrive, SharePoint, Teams), actively maintained, clean setup.

**Alternatives (fallbacks if the primary has issues):**
- `ryaker/outlook-mcp` (Node.js, Outlook-only, well-documented)
- `mcp-outlook` on PyPI (Python-based)

**Setup flow (15-20 minutes, user-assisted):**
1. User registers an app at portal.azure.com → App registrations → New registration
2. Set Redirect URI to `http://localhost:3333/auth/callback`
3. Copy Application (Client) ID and Directory (Tenant) ID
4. Create a client secret under Certificates & secrets
5. Add API permissions → Microsoft Graph → Delegated: `User.Read`, `Mail.Read`, `Calendars.Read`, `offline_access`
6. Grant admin consent (if they're admin)
7. Clone the MCP server repo, install dependencies, add credentials to config
8. Register MCP server in Claude config
9. Authenticate once — browser opens for OAuth consent

**Walk the user through Azure registration in plain language.** Never say "Azure Portal" — say "Microsoft's settings page for app connections." Frame the client ID as "a reference number" and the secret as "a password that lets us connect." Tell the user upfront this will take about 15 minutes and you'll guide them through every step.

### Telegram bot

**Recommended library:** `python-telegram-bot` (most documented, best for single-user bots).

**Reference implementations to fork/adapt:**
- `RichardAtCT/claude-code-telegram` — most feature-rich, session persistence, multi-project
- `linuz90/claude-telegram-bot` — good multi-modal input (text + voice + images)
- `six-ddc/ccbot` — tmux-centric bridge

**Key implementation details:**
- Invoke Claude Code via `subprocess.run(["claude", "-p", user_message], capture_output=True, text=True, timeout=120)`
- The `-p` flag runs in headless/print mode — returns result to stdout, no interactive prompts
- For photos: `update.message.photo[-1].get_file()` → download to disk → pass path to Claude
- Store `TELEGRAM_BOT_TOKEN` and `TELEGRAM_CHAT_ID` in `.env`

**Persistent running (macOS):** Create a launchd plist at `~/Library/LaunchAgents/com.brain.telegram-bot.plist` with `KeepAlive: true` and `RunAtLoad: true`. Point ProgramArguments at the bot script.

**Persistent running (Linux):** Create a systemd service with `Restart=always`.

**Persistent running (Windows):** Use Task Scheduler with "Run whether user is logged on or not" and "Restart on failure" enabled. Alternatively, use NSSM (Non-Sucking Service Manager) to wrap the Python script as a Windows service, or pm2 (cross-platform process manager).

**BotFather flow:**
1. User searches @BotFather in Telegram (blue checkmark = official)
2. Sends `/newbot`
3. Picks display name and username (must end in "bot", must be unique)
4. BotFather returns token (format: `123456:ABCdefGHI...`)
5. User copies token and pastes it into the chat

### When custom code IS needed

For any integration that requires custom code:

- Create the tool in `tools/[tool-name]/`
- Store any API keys or tokens in `tools/[tool-name]/.env`
- Ensure `.gitignore` includes `*.env` and credential files
- Handle all installation, configuration, and testing silently
- The user should only see results, never implementation details
- Register any MCP servers in the project config so they persist across sessions

### File naming conventions
- Folders: lowercase, hyphens for spaces (e.g., `client-projects/`)
- System files: UPPERCASE (CLAUDE.md, MEMORY.md, TEMPLATE.md)
- Content files: lowercase with hyphens
- Dates in filenames: YYYY-MM-DD prefix

### Security
- Never commit credentials to git
- Store all API keys and tokens in `.env` files
- Keep `.env` files in `.gitignore`
- If the user ever wants to push to GitHub, warn them to verify no credentials are included
